Growth plan for Chubbies, 6 Oct 2026

Scale spend. Hold CAC.

Chubbies already has proof on the shelf: The Groovy With It Patriots polo carries 2069 reviews at 4.9. The plan turns that into creator-led tests built around one number to protect, a target CAC of $33.60, set before any scaling.

01 The number

Hold $33.60 CAC while selling $69.50 team polos

The number to protect is target CAC: $33.60. It is 0.6 of a $56.00 ceiling, built from a $70 average order, a 40% margin and one repeat order. Your $69.50 polo sits near that average order. Week one replaces my guesses with your numbers.

Protect

Target CAC: $33.60 on a first purchase

Ceiling = average order × margin × (1 + repeat orders): $70 × 40% × (1 + 1) = $56.00. Guard line = 0.6 × $56.00 = $33.60. Across the ranges: $4.20 to $201.83.

Three moves

  1. Kill any ad whose CAC stays above $33.60 once its test spend is used.
  2. Scale spend only on concepts that hold the guard line.
  3. Replace the $70 and 40% inputs with your real numbers in week one.

02 Variety

Team polos, swim trunks, hoodies: each ad carries one angle

Each concept has to carry one product, one reason to buy and one line your site can back: a team polo, a lined swim trunk, a Comfort Crew. The Groovy With It range spans polos, mesh shorts, hoodies and trunks, so concepts do not repeat.

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.

03 Disturbances

Seven risks, from team-name claims to shipping thresholds

Risks with likelihood, impact, owner and gate

Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.

04 The ceiling

The ceiling is $56.00; the guard line is $33.60

Unit economics lines
LineValueStatus
Average order$70 (range $8.00–$149.50)Assumption Range from the site product prices (Published); the midpoint is a guess
Gross margin40% (range 35–45%)Assumption Replace in week one
Repeat orders after the first1 (range 0.5–2)Assumption Replace with cohort data in week one
Margin per customer, all orders$56.00Calculated Average order × margin × (1 + repeat orders)
Guard line for CAC$33.60Calculated 0.6 × the margin per customer

The math, with the assumed lines

Ceiling = average order × margin × (1 + repeat orders): $70 × 40% × (1 + 1) = $56.00. Guard line = 0.6 × $56.00 = $33.60. Across the ranges: $4.20 to $201.83.

Range across the assumptions: $4 to $202.

Facts: reviews and prices on your site. Guesses: the $70 average order, 40% margin and one repeat order. Week one replaces those guesses with your numbers, and the $56.00 ceiling moves with them.

The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.

05 Test ramp

Six weeks of tests, $24,000 total, before any scale-up

Test ramp by week
WeekNew ads × budget / ad (proposed)Weekly test spendCumulativeCreators postingCAC target (proposed)
112 × $250$3,000$3,0000$34
212 × $250$3,000$6,0002$34

520 × $250$5,000$19,0008$34
620 × $250$5,000$24,00010$34

Week 1 and week 2 run 12 ads at $250 each: $3,000 a week, $6,000 cumulative. Weeks 3 and 4 run 12 to 20 ads, $4,000 a week. Weeks 5 and 6 run 20 ads, $5,000 a week, for $24,000 of tests in total. Proposed.

Cumulative test spend, week by week (proposed): $24,000 by week 6
  1. $3,000Wk 1
  2. $6,000Wk 2
  3. $10,000Wk 3
  4. $14,000Wk 4
  5. $19,000Wk 5
  6. $24,000Wk 6

The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.

Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.

06 Volume

20 to 80 concepts across polos, trunks and hoodies

Winners lower CAC because spend moves to concepts that hold $33.60. At a guessed hit rate, 20 concepts give 2 winners and $18,000 added a month; 80 concepts give 8 winners and $72,000. Both are guesses.

Concepts, hit rate and added spend
Concepts tested / monthHit rate (assumed)New winners / monthSpend each winner holds (assumed)Added spend at target CAC
2010%2$300 / day$18,000 / month
4010%4$300 / day$36,000 / month
6010%6$300 / day$54,000 / month
8010%8$300 / day$72,000 / month

The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.

The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.

Of the $100,000 to allocate, this split is Proposed and shifts toward scaling winners once concepts hold $33.60.

The math. 40% × $100,000 = $40,000; 25% × $100,000 = $25,000; 20% × $100,000 = $20,000; 15% × $100,000 = $15,000. Sum 100% = $100,000.

This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.

08 Channels

Meta first, then channels that fit a $69.50 team polo

Channels and opening conditions
ChannelOpen when (proposed)Why wait
MetaWeek 1, with 12 ads liveCreator videos on team polos need broad reach and fast, cheap tests.
TikTokWhen two Meta winners hold $33.60 CACCreator videos on swim trunks and polos can be reused with small edits.
YouTube ShortsAfter TikTok shows the same hooks winningReuses proven hooks for football-season polo and hoodie lines.
Google SearchOnce Meta lifts searches for Chubbies ShortsBrand and team-polo queries show buying intent and are cheap to defend.
EmailWhen the $50.00 sign-up unlock appears in adsSign-up unlocks free standard shipping, so every new buyer can join a list.

A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.

09 Payback

Payback decides: a $35 CAC works only with repeat orders

Payback is the real constraint. At a $15 CAC the first order pays back and leaves $41.00; at $35 it takes repeat orders and leaves $21.00. At $60 and $80 payback never arrives, and the rule is simple: stop. No spend scales past a CAC that never pays back.

Margin left per customer, order by order (assumed midpoint, before CAC)
  1. $28.00Order 1
  2. $56.00Order 2

Cumulative margin per customer, order by order, before CAC: $28.00, $56.00.

CAC scenarios and payback
CAC (scenario)First-order marginYear-one marginLeft after CACPayback
$15$28.00$56.00$41.00First order
$35$28.00$56.00$21.00After repeat orders
$60$28.00$56.00−$4.00Never: stop
$80$28.00$56.00−$24.00Never: stop

The math. CAC $15: $56.00 − $15 = $41.00 left; pays back: First order; CAC $35: $56.00 − $35 = $21.00 left; pays back: After repeat orders; CAC $60: $56.00 − $60 = −$4.00 left; pays back: Never: stop; CAC $80: $56.00 − $80 = −$24.00 left; pays back: Never: stop.

Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.

10 Scope

Scope: creative, creators, reporting; not your store build

Covers

  • Concepts and a hook library for polos, trunks and hoodies
  • Creator recruiting, briefs and pay
  • Meta launch, daily CAC and weekly reporting
  • Landing page briefs and a claims sheet from your product pages

Doesn’t

  • Your store build or theme changes
  • Fulfillment, shipping and returns operations
  • Event tracking setup, which I spec with your team
  • Product design, sizing and team-line rights

What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.

Gates, written before spend, so stopping isn’t a negotiation.

Gates at days 14, 30, 60, 90
DayKeep going if (proposed)Stop or change if
Day 14Two creators live, purchase events match store orders, one ad reads near $33.60 CACTracking still mismatches store orders after fixes
Day 30At least one concept holds $33.60 CAC through a full week of spendNo concept under $56.00 CAC after $14,000 of tests
Day 60Blended CAC at or under $33.60, with repeat orders showing in cohortsCAC above $56.00 for two weeks running
Day 90CAC holds $33.60 as spend rises and payback lands after repeat ordersPayback never arrives at the current CAC

Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
